Every dealer knows the frustration: a car is "in transit" and nobody can tell you where it actually is. That's not bad luck. That's the European car transport system working exactly as it was designed — in the 1980s.
Car transport in Europe is a multi-modal, multi-party relay race stretching from a factory floor in Bratislava or Zaragoza to a specific parking bay on your forecourt. It involves at least six different operator types, three modes of transport, customs bureaucracy, and — if the car comes from Asia — an ocean crossing on a vessel the size of a city block. Factory to Compound: The First, Overlooked Leg
A car leaves the production line and doesn't go straight to a dealer. It goes to a compound — a large holding yard, often adjacent to the factory or at a nearby inland hub, where finished vehicles are inspected, optioned, and prepared for dispatch.
This is where Pre-Delivery Inspection (PDI) happens: quality checks, software updates, accessory fitting, fuel or charge top-up. For most vehicles, this adds days. For bespoke configurations or vehicles requiring regional market adaptation, it can add weeks.
Compounds are operated by third-party logistics providers — names like Gefco (now Ceva), BLG Logistics, Mosolf, and Synthos are embedded in OEM supply chains across Europe. The OEM doesn't own most of these yards. They contract them. And compound dwell time is costing OEMs more than they publicly admit — time at rest is working capital doing nothing.
Compound to Port: Rail and Truck Fight for the Middle Mile
Once allocated to a dealer or market, the car moves to either a rail terminal or directly onto a road transporter. This is where the debate between modes gets sharp.
Road (car-carrier trucks) remains dominant for short-to-medium hauls — think factory in Germany to dealer in Belgium. It's flexible, door-to-door, and fast. The traditional nine-car transporter is the workhorse here, though that format is under structural pressure from taller EVs and tighter urban access rules.
Rail handles longer corridors efficiently — Germany to Spain, Central Europe to Western ports. It's cheaper per unit at scale and lower carbon, but it needs the right infrastructure at both ends. The OEM case for rebalancing toward rail is growing, but execution is slow and network gaps are real.
For cars destined for markets outside Europe — or arriving from Asia — the next stop is a ro-ro port.
Ro-Ro Shipping: The Motorway of the Sea
Ro-ro — roll-on, roll-off — is exactly what it sounds like. Cars drive onto a purpose-built vessel via a stern ramp, are secured to multi-deck car decks, and the whole floating car park sails to its destination. The ships are measured in CEUs (car equivalent units); the largest carry over 8,000 vehicles.
It's the most efficient way to move cars across oceans at scale. More than 22 million vehicles were transported by ro-ro vessels in 2023 alone, and Europe is expected to account for roughly 30% of the global ro-ro market through 2035, driven by its manufacturing base and established intra-Mediterranean routes.

Customs, Compliance, and the Bureaucracy Tax
Crossing a border with a finished vehicle — especially one arriving from outside the EU — requires customs clearance, type-approval documentation, homologation checks, and in some cases, country-specific registration steps before a car can legally be sold.

- PDI and compound fees (per vehicle, per service)
- Last-mile delivery (often a separate contracted rate per drop)
Margins here are notoriously thin. Operators will tell you the revenue per car looks acceptable until you account for fuel, driver hours, compliance costs, and the occasional damage claim. The warning signs are already visible in carrier P&Ls.
How EVs Are Turning Car Logistics Upside Down
Electric vehicles don't just change what moves — they change how everything moves.
Heavier cars (a large EV battery adds several hundred kilograms) mean different load calculations on transporters and ro-ro vessels. Strict State of Charge (SoC) protocols — most carriers require EVs shipped at 20–30% charge for fire safety — add handling complexity at every node. Compounds need charging infrastructure. Drivers need different training.
European EV sales rose by more than 30% in 2025, reaching 28% of total sales — the fastest growth of any major market. The logistics chain is catching up, but it's behind. Production volumes remain structurally lower than pre-pandemic levels, but the logistical value — and cost — per vehicle is rising. Tariffs, EV protocols, digital compliance mandates, and infrastructure investment requirements are all pressing in simultaneously.
For dealers, the practical implication is simple: the pipeline you're at the end of is becoming less predictable, not more. The operators who build real visibility into it — tracking, proactive customs preparation, EV-ready compound relationships — will pull deliveries forward. The ones still running on WhatsApp and guesswork will keep waiting.
The cars will arrive. The question is whether you'll know when, and whether that uncertainty is costing you sales you can't recover.
