Your carrier just sent a quote. The per-car number looks familiar — suspiciously familiar, like it was copy-pasted from a 2023 contract. Here's what they're not telling you: the vessel market has repriced by roughly half. If your procurement team is benchmarking against carrier spin rather than market logic, you're leaving real money on the table.
The ro-ro shipping cost per car into Europe has structurally shifted in 2025–2026. Understanding why — and by how much — is the difference between a smart tender and an expensive one.
The Vessel Market Moved. Your Rates Should Have Too.
Start with the biggest input cost: the vessel itself. PCTC time-charter rates have collapsed from their 2023 highs of over $110,000/day to around $47,500/day as of mid-2025, with sub-$50,000 rates being pencilled into forward estimates. That's a fall of roughly 55% from peak.
This matters directly to your per-car cost because vessel charter represents the dominant operating expense for any carrier operating deep-sea ro-ro services into Europe. A 55% drop in that input doesn't translate 1:1 to the freight rate — carriers have fixed costs, terminal contracts, and crew obligations that cushion the fall — but the directional pressure is unambiguous. If your existing contract rates were negotiated in 2022 or 2023 and haven't been renegotiated since, you are almost certainly subsidising your carrier's margin recovery.
Press them on vessel cost pass-through. Ask specifically which tonnage is operating your programme, what the charter cost is on that vessel, and how that compares to the rate they're asking you to pay. That question alone will tell you a lot about how the relationship is structured.
Lane-by-Lane: Where the Leverage Actually Lives
The route and port of destination have a considerable influence on price — and right now, the spread between lanes is wider than usual. Here's how the key origin corridors into Europe look in mid-2026:
China → North Europe (Bremerhaven / Zeebrugge) This is the most structurally oversupplied lane in the world right now. Approximately 58 new RORO and PCTC vessels are scheduled for delivery in 2026, expanding global capacity by an estimated 5–7%, while finished vehicle trade is expected to grow only 1–3%. The EU EV tariff hikes on Chinese-origin vehicles — rates up to 45.3% — have simultaneously removed an estimated 10% of China-to-global ro-ro demand. That combination means vessel utilisation on this lane is under real pressure, and Bremerhaven's position as Europe's largest auto port gives you wide carrier optionality. OEMs — including Western brands — building or sourcing from Chinese plants should be in a strong negotiating position on both spot and annual contracts. Push hard.
Japan / Korea → Europe These legacy lanes have softened. Japanese and Korean export volumes have been squeezed by Chinese brand competition in key European segments, and softer utilisation means carriers have less pricing power. Not as dramatically oversupplied as the China lane, but the structural trend is the same. Benchmark accordingly.
Transatlantic (US → Europe) Less predictable. Late 2025 and early 2026 saw rate volatility driven by port congestion, weather disruption, and tariff-driven demand surges on specific corridors. This lane requires a different contracting posture — shorter-term agreements with rate review triggers make more sense than long fixed-term deals right now.
Red Sea Disruptions continue. Routing via the Cape of Good Hope adds 10–14 days versus Suez transits, which inflates operating cost for carriers and creates schedule instability. Factor this into your compound dwell planning and watch how it affects your total delivered cost, not just the ocean leg.
Vessel Class and Contract Structure: The Two Levers Procurement Ignores
Not all PCTCs are equal. The latest-generation vessels coming off order books now carry 9,000+ CEUs — 20–30% more car-equivalent units than legacy tonnage. Larger vessels lower per-unit breakeven cost for the carrier. That efficiency gain should be passed through to the shipper; if your carrier is using new-generation tonnage and quoting legacy rates, that's a conversation worth having.
On contract structure: the standard annual programme contract still dominates OEM procurement, but in a falling-rate environment it works against you. Build in quarterly rate review clauses or index-linked adjustment mechanisms tied to charter rate benchmarks. Volume flexibility provisions — the ability to shift allocation between carriers as the market moves — are worth fighting for in tender negotiations. Unless Chinese EV export volumes rebound sharply — unlikely given the tariff environment — or a major demand catalyst emerges, the structural pressure on charter rates stays in place. That means 2026 tenders should be among the most competitive in years.
The OEMs that will capture this moment are the ones with enough data to call a carrier's bluff — and the contract flexibility to act on it. The ones still signing three-year flat-rate deals based on 2023 benchmarks will spend the next cycle explaining the variance to their CFO.
Know your lanes. Know your vessel class. Know your leverage. Right now, you have more of all three than your carrier wants to admit.
